Most engineers think the jump to principal is about deeper technical expertise. It isn’t. The single biggest shift from senior to principal is the scope of influence — and that scope is almost entirely defined by your ability to work across teams you don’t control. You stop being the person who builds the best solutions for your team and start being the person who makes sure the entire engineering organization doesn’t build six incompatible versions of the same thing.

I’ve watched engineers with extraordinary technical talent stall at the senior level for years, while others with slightly less raw ability sail into principal roles. The difference is almost never technical skill. It’s the ability to operate effectively in the messy, ambiguous space between teams — where there are no clear owners, where incentives conflict, and where the right answer depends on context that lives in someone else’s head.

The Principal Engineer’s Real Job

There’s a useful mental model for thinking about engineering levels: individual contributors at the senior level optimize within a team’s boundary. Staff engineers optimize across a few teams. Principal engineers optimize across the organization.

That sounds abstract, so let me make it concrete. A senior engineer notices their service’s API is slow and optimizes it. A staff engineer notices that three services all implement the same caching pattern differently and proposes a shared library. A principal engineer notices that the organization’s approach to caching is creating operational complexity that will become unsustainable in 18 months, and works across six teams to align on an approach that none of them would have chosen independently — but that’s better for the company as a whole.

The key phrase there is “works across six teams.” That’s the job. Not designing the caching system (though they might). Not writing the code (though they could). The job is getting six teams with different priorities, different contexts, and different managers to agree on and execute a shared approach.

Why Cross-Team Work Is So Hard

There’s a reason most engineers avoid cross-team collaboration when they can. It violates nearly every instinct that made them successful as individual contributors.

You can’t just be right. As an IC, being right is usually sufficient. You write better code, you present better designs, and eventually the team adopts your approach. Across teams, being right is necessary but nowhere near sufficient. You need to be right in a way that six different teams can adopt given their constraints, timelines, and existing commitments. The technically optimal solution that no one will actually implement is worthless.

You don’t have authority. Within your team, there’s a shared context and usually a manager who can break ties. Across teams, you have no positional power. You can’t assign work. You can’t set priorities. You can’t mandate adoption. Everything happens through influence, and influence is earned through a track record of being helpful, being right, and — critically — making other people’s lives easier rather than harder.

The feedback loops are long. When you write code, you get feedback in minutes (tests pass or fail) or days (code review). When you drive a cross-team initiative, you might not know if you succeeded for six months. You propose an approach in Q1, teams adopt it over Q2 and Q3, and you see the operational benefits in Q4. That’s a brutally slow feedback loop for people accustomed to the tight iteration cycles of software development.

Context is distributed. No one person understands the full picture. Team A knows why they made their design choices. Team B knows about the constraint that makes the “obvious” solution unworkable. Team C tried this two years ago and knows exactly why it failed. The principal engineer’s job is to collect, synthesize, and redistribute this context so that decisions account for information that would otherwise stay siloed.

How the Best Principal Engineers Operate

After working alongside several exceptional principal engineers and studying what made them effective, I’ve noticed consistent patterns in how they approach cross-team work. None of these are flashy. All of them are hard.

They Start by Listening, Not Proposing

The most common mistake engineers make when stepping into cross-team work is showing up with a solution. They’ve identified a problem, they’ve designed what they think is the right approach, and they schedule meetings to present it. This almost always fails.

The best principal engineers I’ve worked with do something different. They start by going on a listening tour. They schedule 1:1s with tech leads and senior engineers on every affected team. They ask questions like:

  • “What’s your team’s biggest pain point with the current approach?”
  • “If you could change one thing about how this works, what would it be?”
  • “What constraints does your team have that outsiders might not know about?”
  • “Has anyone tried to fix this before? What happened?”

This isn’t just politeness. It serves three critical functions. First, it surfaces constraints and context you don’t have. You will be wrong about something, and it’s better to find out in a 1:1 than in a design review with 20 people. Second, it builds buy-in. People support what they help create. When the eventual proposal incorporates someone’s feedback, they feel ownership over it. Third, it maps the political landscape. You learn who cares deeply about this problem, who’s indifferent, who might actively resist change, and why.

One principal engineer I worked with spent three weeks just listening before writing a single line of a design document. When she finally presented her proposal, every team lead in the room recognized their own concerns reflected in the design. The proposal was approved in a single meeting. Compare that to another initiative where an engineer showed up with a fully-baked design on day one — it took four months of contentious back-and-forth before a watered-down version was reluctantly adopted.

They Optimize for Adoption, Not Elegance

There’s a recurring tension in cross-team technical work: the technically best solution and the most adoptable solution are rarely the same. Principal engineers who are effective understand that a 70% solution that every team actually implements beats a 100% solution that sits in a design doc.

This means making deliberate trade-offs that might feel wrong to a purist:

  • Allowing migration paths instead of mandating big-bang changes. Teams have roadmaps. They have commitments. Telling them to drop everything and rewrite their service to use your new framework is a non-starter. The best cross-team proposals include a migration guide, a realistic timeline, and often a shim or adapter layer that lets teams adopt incrementally.

  • Supporting multiple valid approaches instead of insisting on one. Sometimes Team A’s use case genuinely requires a different approach than Team B’s. Rather than forcing a single solution that fits neither well, effective principal engineers define the interface or contract that matters and let teams choose their implementation. Standardize the boundaries, not the internals.

  • Choosing familiar technology over superior technology. If your organization is a Java shop and you propose a solution in Haskell, it doesn’t matter how elegant it is. The operational burden, hiring implications, and learning curve make it a bad organizational choice even if it’s a good technical choice. This is one of the hardest lessons for technically strong engineers — sometimes the right answer is the boring one.

  • Building escape hatches. Every cross-team system should have a way for teams to opt out or work around it when necessary. This sounds counterintuitive, but it actually increases adoption. Teams are more willing to commit to a shared approach when they know they won’t be trapped if their requirements diverge. And in practice, most teams never use the escape hatch.

They Write Things Down Obsessively

Cross-team work has a unique documentation challenge: the audience is diverse, the context is distributed, and decisions need to survive personnel changes. The best principal engineers are prolific writers, not because they enjoy it, but because writing is the only medium that scales across teams.

Their writing tends to follow specific patterns:

Problem statements before solutions. They spend as much time articulating the problem as the solution. This matters because different teams may not agree that there is a problem, or they may frame the problem differently. A well-written problem statement creates alignment before the design discussion even begins.

Decision records, not just designs. They document not just what was decided, but why — including what alternatives were considered and rejected. Six months from now, when a new team wants to know why they can’t just use Redis for this, the decision record explains the reasoning without requiring anyone to reconstruct it from memory.

Explicit non-goals. They clearly state what the initiative is not trying to solve. This prevents scope creep and manages expectations. “This proposal does not address real-time streaming use cases. That’s a separate problem that deserves its own solution” saves weeks of tangential discussion.

Progress updates in writing. They send regular written updates to stakeholders. Not because anyone demands it, but because cross-team initiatives die in the dark. When people don’t hear about progress, they assume there is none. A brief weekly or biweekly update keeps momentum and maintains buy-in.

They Build Relationships Before They Need Them

Effective cross-team collaboration doesn’t start when a project kicks off. It starts months or years earlier, through the accumulation of small interactions that build trust and credibility.

The principal engineers who are most effective at cross-team work tend to:

  • Attend other teams’ design reviews occasionally, not to critique, but to understand their approach and offer help.
  • Review code outside their team when they have relevant expertise.
  • Help unblock other teams even when it’s not their responsibility. If you know the answer to a question in a Slack channel, answer it. These deposits into the trust bank compound over time.
  • Remember what other teams are working on and proactively share relevant information. “Hey, I saw your team is looking at event-driven architectures. Team X tried something similar last quarter — want me to connect you with their tech lead?”

This sounds like networking, and in a sense it is. But it’s networking grounded in genuine technical helpfulness, not politics. The currency of influence in engineering organizations is competence and generosity. When you’ve helped someone solve a hard problem, they’re more likely to engage seriously when you come to them with a proposal later.

They Manage Disagreement Explicitly

In any cross-team initiative, there will be disagreement. Teams have different priorities. Engineers have different opinions. Managers have different incentive structures. Pretending this disagreement doesn’t exist — or hoping it’ll resolve itself — is a recipe for failure.

Effective principal engineers manage disagreement through a few specific practices:

They separate “disagree and commit” from “I agree.” It’s important to explicitly name when a decision is being made that not everyone agrees with. “I know Team C would prefer approach X, and I understand their reasoning. We’re going with approach Y because [reasons]. Team C has agreed to commit to this direction despite their reservations.” This is respectful, transparent, and prevents the festering resentment that comes from people feeling steamrolled.

They escalate early and without drama. When teams genuinely can’t reach agreement, the worst thing you can do is let it drag on. Effective principal engineers identify genuine impasses quickly and bring them to the appropriate decision-maker — usually a VP of Engineering or CTO — with a clear framing: “Here are the two options. Here are the trade-offs. Here’s what I recommend and why. We need a decision by Friday.” This isn’t a failure; it’s the system working as designed.

They find the real disagreement. Often, what looks like a technical disagreement is actually a resource disagreement (“we don’t have bandwidth for this”), a priority disagreement (“this isn’t important enough to us”), or a trust disagreement (“we don’t believe this will actually work”). Addressing the surface-level technical argument while ignoring the real concern underneath is a waste of everyone’s time. The best principal engineers are good at asking “What would need to be true for you to support this approach?” and actually listening to the answer.

They Make Themselves Replaceable

This might be the most counterintuitive pattern. The best principal engineers actively work to make their cross-team initiatives survive without them. They do this because:

  1. It proves the initiative has real value. If a cross-team effort can only succeed through the constant personal intervention of one person, it’s fragile and probably not the right approach. Sustainable solutions need to work through normal organizational processes.

  2. It frees them up for the next problem. A principal engineer who’s permanently tied to maintaining one initiative isn’t operating at the right level. They should be identifying and solving the next organizational challenge, not babysitting the current one.

  3. It builds other people up. Part of the principal engineer’s job is growing the organization’s capability. When they bring staff and senior engineers into cross-team work and gradually hand off ownership, they’re developing the next generation of technical leaders.

In practice, this means creating working groups with clear charters, documenting processes and decisions, establishing regular syncs that don’t require the principal engineer’s presence, and identifying owners on each team who can carry the work forward.

Anti-Patterns to Avoid

Knowing what to do is half the picture. Here’s what to avoid:

The Ivory Tower Architect. This person designs grand unified systems in isolation and presents them as fait accompli. They’re confused when teams push back, because the design is technically sound. They don’t understand that technical soundness is table stakes, not the whole game.

The Consensus Seeker. This person tries to make everyone happy and ends up with a solution that makes no one happy. True leadership sometimes means making a call that some people disagree with. Trying to achieve unanimous agreement on anything non-trivial in a large organization is a fool’s errand.

The Hero. This person personally implements everything across every team. In the short term, things get done. In the long term, nothing is sustainable because no one else understands the system, no one else has ownership, and everything depends on one person who’s now a single point of failure and is probably burned out.

The Process Enthusiast. This person responds to collaboration challenges by creating more meetings, more review boards, more approval gates. Process is sometimes necessary, but every process has a cost. The best cross-team work minimizes process overhead while maximizing alignment. If your collaboration framework requires a 40-page governance document, something has gone wrong.

What Organizations Can Do

Individual skill matters, but organizational context matters too. Companies that want effective cross-team collaboration should:

  • Create explicit time and space for cross-team work. If every engineer is expected to be 100% utilized on team-level projects, no one will have bandwidth for cross-team initiatives. The best organizations explicitly allocate 10-20% of principal engineer time to cross-cutting concerns.

  • Reward cross-team impact in promotions. If your promotion criteria only measure team-level output, you’re incentivizing engineers to optimize locally. Make cross-team influence and organizational impact first-class criteria in your engineering ladder.

  • Support “tours of duty.” Some companies let engineers spend a quarter embedded in another team. This builds empathy, distributes context, and creates the personal relationships that make future cross-team collaboration possible.

  • Keep teams small enough that cross-team collaboration is necessary. This sounds paradoxical, but large monolithic teams that try to own everything often create worse outcomes than smaller teams that need to collaborate. The collaboration overhead forces clearer interfaces and better abstractions.

The Multiplier Effect

Here’s the thing about cross-team collaboration that makes it worth all the difficulty: the impact is multiplicative, not additive. An engineer who makes their team 20% more productive has a great year. A principal engineer who aligns six teams on a shared approach that eliminates duplicated work, reduces operational complexity, and enables faster iteration has potentially made 100+ engineers more productive by some meaningful margin.

That’s not an exaggeration. I’ve seen a single well-executed cross-team initiative — a shared observability platform, a unified deployment pipeline, a common data access layer — save thousands of engineering hours per year. Not because the technology was revolutionary, but because the collaboration was well-executed. The right six teams were in the room, the right trade-offs were made, and the migration path was realistic.

The engineers who drive this kind of impact don’t always write the most code or design the most elegant systems. But they reliably make the organization better in ways that compound over time. That’s what principal engineering is really about — not individual technical brilliance, but the ability to multiply the output of everyone around you by working effectively across the boundaries that separate teams.

And the first step is almost always the same: stop talking, start listening, and figure out what’s actually going on before you propose a solution.
